How to Prepare Your Shopify Store for Black Friday and Christmas: A Technical Checklist

21. 9. 2026
Jak připravit Shopify e-shop na Black Friday a Vánoce: technický checklist

Preparing a Shopify store for Black Friday and Christmas should start in September at the latest. Shopify handles server capacity for you, so you don't have to worry about hosting overload. However, your theme, apps and integrations may not cope with the load unless you check them in advance. This year, Black Friday falls on Friday 27 November 2026 and Cyber Monday on 30 November. Changes you don't finish by the end of October are not something you want to deploy during the season.

This checklist is technical. It doesn't tell you what discount to offer, but whether your store will correctly load pages, deduct stock, apply discounts, accept payments, ship orders and track where each order came from at peak traffic. Go through it point by point and tick off completed items.

Key points

  • Shopify scales the infrastructure itself. Your theme, apps, integrations and data are up to you.
  • Fine-tune speed, stock and carriers by the end of October; in November, a ban on major changes (code freeze) applies.
  • Under Czech law, every discount must show the lowest price from the last 30 days. Shopify doesn't offer this out of the box.
  • Prepare a contingency plan: a backup payment method, carrier contacts and a procedure for switching off a broken app.

Timeline: what to do in September, October and November

Split technical preparation into three phases: September for the audit, October for fixes and testing, November for operations and a change freeze. Bigger interventions such as replacing the theme, adding a new integration or switching carriers need several weeks of testing. If you start them in November, you are testing on live customers.

Period What to do Output
September Audit of speed, apps, integrations and stock data. A list of issues ranked by impact on revenue. List of fixes with deadlines
1–25 October Theme fixes, uninstalling unnecessary apps, test orders, setting up discounts and shipping. A tested store
26 October – 8 November Preparing campaigns, landing pages, emails and banners in a duplicate theme. Final technical fixes. Content ready but not yet published
9–30 November Code freeze. Only publishing prepared content and launching discounts. Daily checks of orders, stock and tracking. Stable operation
December Communicating the last delivery date before Christmas, extended returns, season review. Data for next year

The dates are indicative. If your discounts start at the beginning of November (Black Week or a full "Black November"), move the code freeze a week earlier. If you are only just launching a new store, first go through the article 5 things to check before launching your online store.

What Shopify handles for you and what remains your job

Servers, scaling, checkout security and platform availability are Shopify's responsibility. Everything you have added to the store yourself is yours. Shopify prepares for Black Friday all year round. In 2024, its network handled more than 284 million requests per minute at peak, and merchants on the platform sold 14.6 billion dollars' worth of goods over the BFCM 2025 weekend. Server capacity is not the bottleneck with Shopify.

The bottleneck is what is built on top of the platform: a theme with heavy scripts, apps that call their own servers on every page view, stock or carrier integrations with limited API calls, and data that doesn't match (stock, variants, prices). When an external review app goes down, Shopify keeps running, you just get a loading spinner instead of stars on the product page. But when stock synchronization fails, you sell goods you don't have.

The checklist in the following sections therefore focuses on the layer you control. If you're not sure what belongs to your layer, go through the list of installed apps and theme code changes. Each item is a potential point of failure.

Speed and theme before the season

Measure your store's speed in September and fix it in October. In November, you only monitor it. During a campaign, most visitors come from mobile, often via paid ads or email. A slow page makes every click you paid for more expensive.

What to check:

  • Core Web Vitals on mobile for the homepage, a collection and a product. Use PageSpeed Insights and the web performance report in the Shopify admin.
  • Banner image sizes. Campaign banners tend to be the heaviest element on the page. Upload them in a reasonable resolution and let Shopify serve them in the right format.
  • Third-party scripts. Chats, pop-ups, tracking codes, countdowns. Every script that loads on all pages slows down the entire store.
  • Leftover code from apps you no longer use. It often stays in the theme even after uninstalling.

If you have an old theme outside the Online Store 2.0 standard, the season is not the time to replace it. Plan the replacement for January and only optimize what you have until Christmas. How to choose a theme when the time comes is described in the article How to choose the right Shopify theme. We can handle speed and theme code improvements for you as part of our Shopify customizations and integrations.

Apps and integrations under load

Integrations fail during the season more often than the platform, because they have their own limits and often nobody has tested them at ten times the usual number of orders. Go through every app and integration and answer three questions for each: what does it do, what happens when it stops working, and how quickly will you find out.

  • Carriers (Balíkobot, Packeta, PPL, DPD). Check how quickly orders are transferred and how labels are printed with hundreds of parcels a day. In case of an outage, you need a fallback, such as a manual export. Setup is described in the articles Balíkobot integration for Shopify and Packeta (Zásilkovna) on Shopify.
  • XML feeds for Heureka, Zboží.cz and Google Shopping. Check the update interval. If the feed refreshes once a day and you launch a discount in the morning, the comparison site shows the old price until the next day. With Heureka, this also leads to a price mismatch and the offer being excluded.
  • Invoicing and accounting. Make sure documents are issued automatically even at peak times and that discounts and shipping appear correctly on the invoice. Setup is covered in the article Accounting on Shopify.
  • Stock and ERP. If stock is synchronized with an external system, find out the sync interval and what happens if it fails.
  • Email marketing. Check the sending limit in your plan and your automations. Abandoned cart, welcome and thank-you emails must have up-to-date copy and working links.

Uninstall apps you no longer use in October. How to evaluate apps is described in the article Shopify App Store: the best apps for Czech e-shops.

Stock, variants and overselling

The most expensive mistake of the season is selling goods you don't have. For all products in the campaign, check that inventory tracking is turned on and "continue selling when out of stock" is turned off. Only enable that option where you can genuinely deliver later and you tell the customer so clearly.

  • Compare stock levels in Shopify with physical stock for products going into the campaign. Discrepancies after a year of operation are common.
  • Variants: every size and colour must have its own SKU and its own quantity. Overselling happens most often with stock shared between variants.
  • Multiple warehouses (locations): check which location Shopify deducts orders from and whether orders from other channels are deducted too.
  • Bundles and sets: a set made up of several products must deduct stock for all its components, otherwise you sell a set you don't have the parts for.

For products that sell out during the campaign, decide in advance what happens to their page. It's best to keep it live with a sold-out notice and similar products. If you hide it, you lose traffic from search and comparison sites.

Discounts in Shopify and the 30-day price rule

Set up and test your discounts in October. At the same time, check that you meet the legal obligation to show the lowest price from the last 30 days. Under Section 12a of the Czech Consumer Protection Act (implementing the EU Omnibus Directive), every discount announcement must include the lowest price at which you offered and sold the product in the 30 days before the discount. The discount percentage is calculated from this price, not from the price immediately before the promotion. The Czech Trade Inspection Authority (ČOI) regularly checks Black Friday promotions.

Shopify does not display the 30-day lowest price out of the box. The "Compare-at price" field is just a number you enter manually, and Shopify doesn't check whether it complies with the law. You have three options:

  • keep a manual price history and enter the lowest price into a product metafield displayed by the theme,
  • use an app that records price history automatically,
  • have a custom solution built that stores the price and displays it on the product page and in the cart.

You need to start recording prices at least 30 days before the first discount. If your promotion starts on 1 November, price collection must be running by 2 October at the latest.

Technical setup of discounts in Shopify:

  • Automatic discounts apply without a code. Discount codes are entered by the customer. Both can be scheduled with an exact start and end date and time.
  • Discount combinations should be set up deliberately. Check what happens when a customer applies a campaign discount, a newsletter code and free shipping at the same time.
  • Use a test order to verify the final price in the cart, at checkout, on the invoice and in the comparison site feed.
Situation Do you have to show the 30-day price?
"30% off" a specific product Yes
Crossed-out price on a product Yes
Gradually increasing discount without interruption (20% → 40%) Yes, the lowest price before the first discount
"Buy 3, pay for 2" No
Personalized discount in a loyalty programme No
"Our price", "great long-term price" without comparison No

The table is based on ČOI's interpretation of Section 12a. Check borderline cases in your campaign directly on ČOI's page about discounts (link in Sources).

Checkout and payment methods

Test every payment method with a real order, including those that usually work. Payment is the last step of the purchase, and an error there costs you the whole order. Procedure:

  1. Place a test order with each payment method: card, express payment (Shop Pay, Apple Pay, Google Pay), bank transfer with a QR code and cash on delivery.
  2. Check that the order arrives in the admin with the correct payment status and that the confirmation email is sent.
  3. Try a declined payment. The customer must get a clear message and the option to pay again.
  4. Check your payment gateway limits. Some gateways have daily or monthly volume limits that can be exceeded during the season.

Have at least two independent payment methods. If one gateway goes down, the customer completes the purchase with another. A comparison of gateways for the Czech market can be found in the article Payment gateways on Shopify. We can set up bank transfer payment with a QR code as a QR code integration.

Also check the fraud analysis in order details. Attempts to pay with stolen cards increase during the season. Manually review high-risk orders before shipping.

Shipping and Christmas delivery deadlines

Publish the last day an order can still be delivered before Christmas on the website, at checkout and in emails, at the beginning of December at the latest. Derive the date from your carriers' deadlines and your own dispatch time. Carriers publish them on their websites every year.

  • Free shipping above a certain cart value should be set up in shipping zones and tested to make sure it is calculated correctly even after a discount.
  • Pickup points: check that pickup point selection works on mobile and that the selected point is passed to the order and to the carrier.
  • Dispatch capacity: calculate how many orders a day you can pack. If you expect more, update the dispatch time on the website before customers start complaining.
  • After the last Christmas deadline, keep a visible notice on the website that delivery before Christmas can no longer be guaranteed, and offer an alternative such as a gift card.

If you ship via Balíkobot, you can have a Balíkobot integration set up. It covers multiple carriers in one interface, and if one carrier goes down, you can switch to another.

Tracking: GA4, conversions and cookie consent

Verify tracking in October. After the season, you won't be able to find out which campaigns made money if you tracked them incorrectly. Check:

  • Purchase events in GA4 (product view, add to cart, begin checkout, purchase) with the correct value and currency.
  • Cookie consent (Consent Mode) works and tracking starts after consent. A misconfigured cookie banner can "lose" a large share of data during the season.
  • Conversions in ad platforms (Google Ads, Meta, Sklik) match the number of orders in Shopify. A difference of a few percent is normal; a difference of tens of percent means an error.
  • UTM parameters on all emails, banners and posts in the campaign.

The setup procedure is described in the article GA4 and Google Tag Manager on Shopify. Before the season, write down your baseline numbers: your usual conversion rate, average order value and daily traffic. Without them, you won't know whether the campaign worked.

Code freeze: how to change your theme safely

From mid-November until the end of Cyber Monday, don't change your theme code or integration settings. Only publish content you prepared and tested earlier. Prepare Christmas banners, landing pages and campaign sections in a duplicate theme:

  1. In the admin, go to Online Store → Themes and create a copy of the live theme.
  2. Prepare all campaign changes in the copy and review them in preview on both mobile and desktop.
  3. Publish the copy on launch day. Keep the original theme in the library as a backup.
  4. If anything breaks after publishing, you can restore the original theme with one click.

On the Shopify Plus plan, theme publishing can be scheduled for an exact time (Launchpad). On other plans, a person does the publishing, so schedule it during working hours.

For Black Friday, we recommend a permanent campaign page (collection) with the same URL every year. Don't delete it after the season. Leave content such as "Black Friday is back in November" and a link to current offers on it. This way, the page builds its search rankings year after year, as described in the article SEO for Shopify.

Customer support and returns

Enquiries increase during the season, and most of them repeat: when will it arrive, how do I return it, does the discount apply to this too. Put the answers on the website before they land in your inbox.

  • FAQ page: delivery, Christmas deadlines, returns, complaints, gift wrapping.
  • Returns: in the EU, the statutory period for withdrawing from a distance contract is 14 days. If you extend returns of Christmas gifts until January, say so clearly with an exact date.
  • Reply templates for the most common questions, prepared in your helpdesk or email.
  • Order status: check that the shipping confirmation email contains a working tracking link. It saves the most "where is my order" enquiries.

Post-Christmas returns arrive in January. Test the returns process and how returns are reflected in your accounting before the season, not during the rush.

Contingency plan for D-Day

A contingency plan is a one-page document that says what to do when something fails, and who will do it. It doesn't have to be complicated, but on a hectic day it saves an hour of searching for contacts. It should include:

  • Contacts for payment gateway support, carriers, your theme developer and the makers of key apps.
  • Platform status: status.shopify.com, where Shopify reports outages. If something isn't working on Shopify's side, you'll see it there sooner than in the admin. How Shopify support works is described in the article Shopify support in practice.
  • Procedure for a payment outage: which payment method to temporarily hide and which to keep.
  • Procedure for an app failure: how to temporarily disable the app or roll back to the previous theme version.
  • Who is on duty: who checks orders, stock and tracking on Friday, over the weekend and on Monday, and how to reach them.

On campaign launch day, place one real order through the entire process right after publishing. It's the fastest test that everything works together.

Most common mistakes

  • A new theme or integration in November. A change without time for testing at the riskiest time of the year.
  • A discount calculated from the pre-sale price instead of the lowest price in 30 days. A breach of Section 12a of the Czech Consumer Protection Act.
  • A comparison site feed with a daily interval. The comparison site shows a different price than the website.
  • Overselling variants due to disabled inventory tracking.
  • Untested discount combinations. A customer stacks three discounts and buys below cost.
  • Nobody on duty over the weekend. A Friday error is discovered on Monday.

You'll avoid them if you stick to the timeline from the beginning of the article and in November only run what you tested in October.

Frequently asked questions (FAQ)

When is Black Friday 2026?

Black Friday 2026 falls on Friday 27 November and Cyber Monday on Monday 30 November. Most Czech e-shops, however, launch discounts earlier, often at the beginning of November as Black Week or a full Black November. Plan your technical preparation so that it is finished by the end of October.

Can Shopify handle the Black Friday traffic?

Yes. Server capacity and scaling are handled by Shopify, and the platform copes even with global Black Friday peaks. The risk is not the servers but the theme, apps and integrations you added to the store yourself. These need to be checked and tested before the season.

Do I have to show the lowest price from the last 30 days with a discount?

Yes, if you announce a discount on a specific product. Under Section 12a of the Czech Consumer Protection Act, the announcement must include the lowest price in the 30 days before the discount, and the discount percentage is calculated from it. Exceptions include offers such as "3 for 2" or personalized discounts in a loyalty programme.

Can Shopify display the 30-day lowest price automatically?

Not out of the box. The Compare-at price field is just a manually entered number, and Shopify doesn't check whether it complies with the law. Solutions include keeping a price history in a product metafield, using an app that records prices, or having a custom solution built. Price collection must start at least 30 days before the first discount.

Can I change my store's theme in November?

Content yes, code preferably not. Prepare campaign banners and pages in a duplicate theme, test them in preview and publish on launch day. Make code changes, theme replacements and new integrations in October at the latest, so there is time for testing.

How do I find out that an app isn't working during the season?

The most reliable method is a daily check of key processes: one test order, a check that orders are transferred to the carrier and to accounting, and a comparison of order numbers in Shopify and GA4. Outages of Shopify itself are reported at status.shopify.com.
